Yep, that's it all right. I highly recommend Improces for this kind of thing-
it's what I use; its editor isn't as good as Dpaint's for picture editing but
it's better with palettes.
What I did with my flamethrower graphics was this: First, I used POV-Ray to
ray-trace the weapon sprites, using a 24-bit TGA file as output. Then, I
opened up Improces and loaded a Doom graphic I'd pulled out of the IWAD (to
use its palette- more to the point, I could have just saved the palette at
some point and reloaded it). Then I loaded the TGA file, used the current
palette and "Map image" conversion process, filled in the black areas with
cyan, and saved the graphic as a GIF. Then I'd use Paint Shop in Windows to
clip the GIF file to the appropriate size (I use a lot of paint programs, but
the process works...). NWT loaded the GIF into a WAD file just fine.
It sounds convoluted, but don't let that fool you- it really is convoluted.
There are probably much better solutions, but this one works for me.
Also, last I knew Dpaint didn't save in PCX or GIF format, just in
little-used LBM (IFF). It might have changed since, though.
